Most coaches split the roster by varsity and JV, by grade, or into even thirds. None of those are training decisions. Paste your roster below and get groups split where your squad actually separates, with paces for each.

Varsity and JV is a scoring decision. It tells you who runs at Saturday’s meet. It does not tell you what pace your seventh runner should hit on Tuesday.
Splitting by grade is worse. A freshman who ran 18:40 in July and a senior who ran 24:10 have nothing to say to each other on a threshold day.
Even thirds is the most common fix, and it is the one that quietly does the most damage. If your roster has a four-second spread between runners three and four and a ninety-second gap between eight and nine, thirds puts athletes in a group whose paces they cannot hold, or holds back athletes who are ready for more. The split should follow the roster, not a calculator dividing by three.

These are pace groups, not volume groups
The tool sorts on one input: a season best. That tells you how fast an athlete can currently run. It tells you nothing about how much they should run.
Pace and volume are separate decisions, and collapsing them is the most common mistake I see when coaches start grouping. A group assignment sets the target on the watch. It does not set the rep count, the distance, or the weekly mileage.

Emma and Maddie share a threshold pace and sit twenty miles a week apart. Emma and Nina share a mileage cap and are a minute apart over 5K. The two decisions do not track each other, and your fastest athlete is not automatically your highest-mileage one. Everyone still warms up together, starts on the same whistle, and runs cruise intervals on the same Wednesday. The number of reps is what differs.
What actually sets volume
Training age comes first, measured as continuous months of running rather than grade or talent. A sophomore in her third season absorbs work a freshman in week two cannot, even when they run the same 5K. Injury history comes next. An athlete six weeks off a stress reaction belongs in your fastest pace group and your lowest mileage cap on the same day, and that is the correct prescription, not a compromise. Then where you are in the season, how many races sit on the calendar in the next fortnight, and whether the athlete plays another sport.
None of that shows up in a 5K time. Which is why the tool does not guess at it.
In practice you end up sorting the roster twice on two different axes. Once on pace, which is what this tool does and what a season best can actually tell you. Once on volume and training age, which takes your judgment and your knowledge of each athlete. An athlete can sit in the top pace group and the bottom volume group at the same time, and frequently should. How to use the split at practice
Run the groups together. Same warmup, same drills, same start. Send them off on the same whistle and let the paces separate them.
Rep count comes off the athlete’s volume assignment, not their pace group. Some of your Group 1 runners will be on the full set and some will be cutting it short, and the same is true at the back. What the pace groups do give you is a rough finish window, since a slower group covers the same rep in more time. If you need the whole team off the course together, trim the last rep for whoever is closest to their volume ceiling anyway.
Post the paces where athletes can see them. A number on a whiteboard does more for pacing discipline than anything you shout from the infield.
How the split is calculated
Every possible pair of cut points gets scored on two things: how big the time gap is at each boundary, and how balanced the resulting groups are. Big gaps score well. Lopsided groups get penalized, so a single outlier cannot leave you with a group of one.
If your roster has three obvious packs, the tool finds them and the groups come out uneven, which is correct. If your roster is evenly spread with no real separation anywhere, it falls back toward even thirds, which is also correct. The ruler above the groups shows every athlete as a tick on the time axis so you can see the gaps it chose and overrule them if you disagree.
Paces are the five gears: Easy, LT1 Steady, LT2 Threshold, VO2max Interval, and Strides, anchored off 5K pace the way the pace chart in the 22-Week Blueprint builds them. Each group’s numbers come from its median rather than its average, so one fast athlete does not drag everyone else’s targets down. If you enter times from a race other than a 5K, the tool converts to a 5K equivalent first and works from there.
When the chart and the talk test disagree, the talk test wins. Heat, hills, and growth spurts do not read charts.
When to re-sort
Every three to four weeks, or after any meet where somebody clearly moved. Sorting weekly turns training groups into a leaderboard, and athletes start racing practice to move up. Sorting once in August means you are coaching the roster you had in August.

Common questions
Should training groups match varsity and JV?
No. Varsity is a scoring decision made on Saturday. Training groups are a pace decision made on Tuesday. Your eighth runner may train with your top five all week and still not score. Keeping the two separate also takes the sting out of group assignments, because moving down a training group is not the same as being cut from varsity.
Do the groups run different workouts?
Usually the same workout, with each athlete running it at their group’s pace and doing the number of reps their volume assignment calls for. Those two things are set separately, so you will have athletes in the same pace group on different rep counts and athletes in different pace groups on the same one. That keeps the whole team on one schedule and one warmup. Different workouts entirely are worth doing when the training ages are far apart, for example when a first-year runner needs base miles while an experienced athlete is doing threshold work.
Is a pace group the same as an experience level?
No, and keeping them separate is the point. A pace group answers how fast. An experience level answers how much, and it is set by training age, meaning continuous months of running rather than grade, talent, or ambition. A fast freshman is still a rookie. A senior who took two years off is not a veteran. A fit sophomore six weeks back from a stress fracture belongs in your fastest pace group and your lowest mileage cap on the same day. Sort on both, independently, and expect a range of paces inside every level.
What if an athlete sits right on the line between two groups?
Put them in the slower group and let them prove they belong up. Athletes who train slightly under their ceiling stay healthy and finish seasons. Athletes chasing a group they cannot hold get hurt in October. If they are dragging the front of the slower group every session for two weeks, move them.
How many athletes do I need for this to work?
Six is the minimum for three groups to be worth splitting. Below that you are coaching individuals, which is easier anyway. The tool works well up to about forty.
Can I use 1600 or 3200 times instead of a 5K?
Yes, and it is the right call in spring. Be aware the VDOT curve reads a few points fast for races under twelve minutes, so treat paces from a mile as a ceiling rather than a target. Re-sort off a 5K once you have one.
What about athletes with no race time yet?
Use a time trial. Two miles on a measured loop in the first week of practice is enough to place someone, and it gives you a September baseline to measure the season against. Leave true beginners out of the sort entirely and start them on a walk-run progression.
